How interacting financial pressures can narrow the actions available to a business before a single ratio looks decisive.
One warning is not the diagnosis
Investors often read financial risk one line at a time: leverage is high, cash is thin, margins are falling, customers are concentrated, or debt matures soon. Each observation has a different denominator and a different time horizon. None is automatically a crisis.
Compound fragility asks a different question: if the pressure becomes real, which response remains available? A company may be able to refinance debt, sell an asset, cut investment, raise equity, or slow growth. But if assets are already impaired, liquidity is scarce, customers are leaving, and the lender is tightening terms, those responses can interfere with one another. A company can look solvent in an accounting snapshot while having too few workable actions when time matters.
A diagnostic, not a standard metric
“Compound fragility” is an analytical label rather than a universally defined accounting or regulatory measure. The related literature on financial fragility studies how leverage, liquidity transformation, asset prices, and runs interact. A study of U.S. banks in 2023, for example, finds that high asset losses, low capital, and high uninsured leverage were jointly associated with greater run vulnerability. That result applies to a particular banking sample and model; it does not establish a threshold for every company.

The diagnosis becomes useful when these observations are connected to a specific failed option. “High debt” is a condition. “Selling the asset would repair liquidity, but the asset is pledged and its market value has fallen” is a mechanism.
Silicon Valley Bank: four exposures met one clock
Silicon Valley Bank is a documented case, not a template for every corporate failure. The Federal Reserve's review reports that the bank had grown rapidly, held substantial long-duration securities, and removed interest-rate hedges while focusing on short-run earnings. When rates rose, the market value of those assets fell. A balance sheet with assets that could be held to maturity did not mean the bank could realize their stated value immediately.
The funding side made the loss more consequential. SVB's deposits were unusually concentrated among venture-backed companies, and much of the funding was uninsured. The bank announced a securities sale and proposed capital raise on March 8, 2023; depositors then requested withdrawals at a speed the bank could not meet. The Federal Reserve review describes the interaction among interest-rate risk, weak liquidity-risk management, rapid growth, and the run. Technology-enabled communication accelerated coordination among depositors, but the run still required the underlying balance-sheet and funding exposures.
It would be wrong to infer that more inventory of liquid assets alone would have guaranteed survival, or that the bank failed because of one ratio. The case shows a sequence: unrealized losses weakened the economics of selling assets; concentrated uninsured funding made withdrawals fast; the capital raise signaled a problem; and the loss of confidence removed time. Each remedy became less available as the others deteriorated.
Why the same risks behave differently outside banking
For a nonfinancial company, the interacting constraints may be a debt wall, customer concentration, a fixed-cost plant, and a product whose demand is falling. Cutting maintenance preserves cash now but increases outage risk; discounting to retain customers protects volume but reduces debt-service capacity; selling equipment may raise cash while destroying future earning power. The pattern is the same, but the observations and legal remedies differ.
Carillion illustrates another version. The UK Pensions Regulator reports that the contractor continued trading while distressed, increased debt, and stretched trade creditors while pension obligations remained. That report documents the regulator's findings; it does not by itself prove that one managerial motive caused the collapse. The case is useful because working-capital relief, debt, contract performance, and pension funding occupied the same limited time and cash corridor.
How to test for compound fragility
- Draw the clocks. Put debt maturities, customer payments, inventory conversion, covenant tests, maintenance, and regulatory deadlines on one timeline.
- Map each remedy. For every proposed action, identify the cash, collateral, approvals, counterparties, and operating capability it requires.
- Check correlation under stress. A customer may pay late when the company most needs cash; collateral may fall when lenders ask for it; a forced sale may depress the price further.
- Separate accounting from availability. A profitable quarter, undrawn facility, or asset value does not establish that money will arrive in time and in the form required.
- Specify the inference boundary. The diagnostic can reveal a narrow response corridor. It cannot predict an exact failure date without a model and data suited to that company.
Compound fragility is therefore best used as a question about interactions. If several exposures all depend on the same lender, customer, market price, or short period of time, the business may have fewer choices than its separate ratios imply. The analyst should describe that dependency precisely, test alternatives, and avoid converting a useful warning pattern into a false universal score.
